Just-in-time (JIT) inventory is a strategy where you order and receive stock only as you need it, so products arrive just before they are sold or used rather than sitting in a warehouse. Done well, JIT cuts holding costs and frees cash; done without accurate forecasting and reliable suppliers, it causes stockouts. It is the opposite of just-in-case buying, and it lives or dies on how good your demand signals and lead times are.

JIT started on Toyota's production line and spread across retail and ecommerce because the logic is simple: every unit sitting on a shelf is cash you cannot use and risk you are carrying. The catch is that trimming the buffer only works if you can predict demand closely and trust your suppliers to deliver on time. How just-in-time inventory works

Under JIT, you keep stock levels deliberately low and reorder in small, frequent batches timed to arrive just before demand. Instead of buying three months of a product at once, you might buy two weeks at a time, more often. The system leans on tight reorder points and short, dependable supplier lead times so that the next delivery lands as the current stock runs down. In manufacturing, the same idea pulls raw materials to the line only as production needs them. In retail and ecommerce, it means replenishing fast movers in small waves rather than warehousing a season of stock.

The benefits of JIT

The appeal is mostly about cash and risk. Holding less stock means lower carrying costs, less warehouse space, and less capital frozen in product you have not sold yet. Because inventory turns over faster, you also carry less risk of goods becoming obsolete, expiring or going out of season before they sell. Teams running JIT tend to watch quality and supplier performance closely, because there is no buffer to hide a bad batch, which often lifts overall quality. And with less committed stock, you can pivot faster when demand shifts.

The risks of JIT

The same thin buffer that saves money is what makes JIT fragile. There is little room for error. A supplier delay, a port backlog, a demand spike or a quality reject can turn straight into a stockout, because you have not held anything back to cover it. JIT depends heavily on two things being reliable: your demand forecast and your suppliers. If either wobbles, the strategy exposes you immediately. The pandemic supply shocks taught a lot of businesses that pure JIT with a single overseas supplier is a bet on everything going right.

Most well-run operations do not choose one. They run lean, near-JIT levels on predictable, fast-moving, easily-replaced items, and hold real safety stock on the critical or long-lead SKUs where a stockout is expensive. This hybrid keeps most of the cash benefit of JIT while covering the handful of products that would actually hurt to run out of.

How to run JIT without getting burned

A workable JIT program comes down to a few disciplines. Forecast demand per SKU rather than for the catalog as a whole, because JIT timing is only as good as the demand signal underneath it. Keep reorder points tied to real, current lead times, and recheck them as suppliers speed up or slow down. Qualify a backup supplier for anything you cannot afford to run out of, so a single delay does not stop you. And segment your catalog: apply the tightest JIT only where demand is steady and replacement is quick.
