Shorter, steadier lead times let you hold less safety stock and still avoid stockouts, which frees cash and shelf space at the same time.
Lead time is the gap between placing an order and having the goods ready to sell. It is one of the biggest hidden drivers of how much stock you carry, because every extra day of lead time is another day of demand you have to cover with a buffer. Cutting it is one of the highest-leverage things a stock-heavy business can do. Here are nine practical ways to bring it down.
1. Measure your real lead time first
You cannot shorten what you have not measured. Track the actual days from PO to shelf for each supplier and each item, not the quoted figure on their website. Quoted lead times are best-case; real ones include the supplier's own backlog, shipping delays and your receiving time. Once you have the real number per supplier, you can see who is slow, who is inconsistent, and where the biggest wins are. Inconsistency often hurts more than length, because a variable lead time forces a bigger safety buffer than a long but reliable one.
2. Order to a forecast, not to an empty shelf
The fastest way to shorten effective lead time is to start the clock earlier. If you only reorder when stock runs low, the supplier's lead time lands entirely on you. If you order to a demand forecast, purchase orders go out before you are desperate, so the same physical lead time no longer risks a stockout. This does not shorten the supplier's clock, but it removes the panic and the expedite fees that come with running dry.
3. Dual-source your critical items
Relying on one supplier for a key SKU means their lead time is your lead time, with no fallback. A second qualified source, even at a slightly higher price, gives you a faster option when the primary is backed up and keeps a delay from becoming a stockout. Dual-sourcing is most worth it on your A-class items, the small share of SKUs that drive most of your sales, which you can identify with ABC analysis.
4. Consolidate orders with reliable suppliers
Spreading small orders across many vendors adds coordination time and makes every lead time someone else's problem. Consolidating volume with fewer, more reliable suppliers earns you priority, better terms and often shorter queues. Suppliers move faster for accounts that order predictably and keep their systems connected so orders, confirmations and shipping updates flow without phone tag.
5. Move slow suppliers closer
Distance is lead time. An overseas supplier at 45 days will always carry more risk and more buffer stock than a domestic one at 7. You do not have to reshore everything, but for fast-moving or unpredictable items, a nearer supplier, even at a higher unit cost, can be cheaper overall once you count the safety stock and stockouts the long lead time forces on you.

6. Negotiate the lead time, not just the price
Lead time is negotiable, and buyers rarely push on it. Ask suppliers to hold safety stock for your top items, agree a vendor-managed inventory arrangement, or commit to a forecast in exchange for a shorter quoted lead time. A supplier that knows roughly what you will order each month can pre-build or pre-position stock, which cuts your wait without either side carrying blind risk.
7. Pay suppliers reliably
Suppliers prioritize accounts that pay on time. A reputation for slow payment quietly pushes you to the back of the production queue, while reliable payment can earn you priority and flexibility when you need a rush. Clean, predictable payment terms are an underrated lead-time lever, especially with smaller vendors where you are a meaningful customer.
8. Tighten your own receiving
Part of lead time is inside your own walls. Stock that lands on the dock but sits for three days waiting to be checked in and put away is stock you cannot sell, so your effective lead time is longer than the supplier's. 9. Let shorter lead times shrink your safety stock
